Dear All,
It was a very nice talk with you all, and thank you so much for your kind advices.
I had a long talk with all my family members these days, put all thoughts together, we still plan to go to Canada at end of Apr.
It was almost hardest choice I have ever made, but as a father and husband, I need think more for my child and my family.
The past two years have been the most remarkable and rewarding time in my working career, I contribute a lot, and get more as reward.
We are a wonderful team, I love I.T. UNITED and here are my brothers and sisters, I feel that especially during the annual party.
I do trust I.T. UNITED has a very bright future although she is not hundred percent perfect. I will do my best to improve the things below in the following 70 days, which are the top current 5 issues of our company in my opinion.
1) Rewards and punishment system, especially rewards system
I know this kind of system is complicated and sensitive, but I would like to see the starting of it.
My thoughts are we can start it for projects.
Solutions:
1.       Set clear responsibilities and accountabilities for all the members of the project.
2.       Make incentive programs and let the team members aware of it in advance. Motivation will drive the efficiency and quality of the project.
3.       Claim the incentives timely. It’s very important!
4.       Implement Transparent and Open Monitor system for the project progress and P&L. The reward and incentive programs need to be made based on the profitability of the projects.
2) More discussion between BD, PM and AD departments
The current status is the BD team is not fully aware of the capability of the development team, i.e. what products or services we can provide, what are the attributes and features of the projects, which product modules could be reutilized. Meanwhile, the development team needs more communications with the BD team too; sometimes we develop blindly - No vision and objectives for the development. As a result, the BD team oversells sometimes and the development team feels difficult to develop reused products that highly match to the needs.
Solutions:
1.        Hold routine meetings between BD and Development team on a regular basis.
2.        At the meetings, the BD team presents product-oriented or the clients’ needs and specific requirements on the products. The Development team provides professional suggestions from the technical perspective. Agreement needs to be made based on in-depth communications between the two parties.
3.        The meetings are important and we need to have key staff from the two teams attend. Meeting minutes is necessary and action plan needs to be followed up under proper supervision.
3) Resource Allocation
At present, the majority of the staff of I.T. UNITED is multitasked. The negative impact is being hard for one project member to focus on one or two tasks. It makes the staff feel strictly under stress and pressure, we can only think how to do it, but have no time to think how to do it better. As a result, the productivity and efficiency are low.
Solutions:
1.       Allocate time and tasks by using MIS2 and continuously help to improve the staff on the task allocation and time management.
2.       Estimate the work load of each department two weeks in advance and then make the arrangements accordingly. If the project comes up unexpected without proper planning and causes overload to the staff, the project should not been implemented.
3.       We should take the projects within our capability at a reasonable level.
4.       Plan and train the staff according to the needs. On one hand, enhancing the ability in the professional areas; On the other hand, preparing the staff for efficiency promotion, e.g. training the staff on the utilization of effective tools like outlook, project, internal template etc.
4) Human Technology
Highly engaged employees are the key to the success of the business. As a company, we need to invest in the staff engagement first, thus to get highly motivated and engaged employees.
Solutions:
1.       Show respect to the staff.
2.       Improve communications with the first line employees.
3.       Create an environment that employees feel comfortable and enjoyable from human perspective, knowledge employees do care about the working environment. It’s good for the people retention.
4.       Motivate the employees to work hard instead of forcing them to do so. It’s not productive and efficient if people are not self motivated.
5) Annual Bonus
It’s a common practice in the industry now that the company offers double pay at the year end to the staff.
The majority of the staff is dedicated for the whole year. They do deserve the annual bonus or double pay. It’s important incentive for the employees. It’s also a key to the Staff
Motivation.
